Scaling from one VA to a team

How I went from one to seven. When to hire the next one, how to layer roles, and the org chart I run.

I’ve gone from one VA to six or seven over the last few years. Each hire bought back another chunk of my week. Here’s the rough order I went in.

The hiring order

Admin VA — 20 hrs/week

Inbox, calendar, CRM, follow-ups, invoices. The first 20 hours buy back the most life.

When to hire next: when admin runs itself and you’re still the bottleneck on content.

Marketing VA — 20 hrs/week

Editing, scheduling, captions, calendar, repurposing. Your content goes from sporadic to consistent.

When to hire next: when content is shipping weekly and you want to grow another channel — ads, email, partnerships.

Specialist — video editor or designer

The marketing VA can do everything passably. A specialist makes the video or design tier-1 quality.

When to hire next: when output volume is too high for one marketing VA — usually around 5+ pieces of content a week.

Customer success / ops VA

Onboarding new clients, sending follow-ups, managing the back-end of delivery. The thing that quietly drives retention.

When to hire next: when you’ve got 30+ active clients and onboarding is the next bottleneck.

Aussie videographer / photographer (Airtasker)

Once a fortnight or once a month. They show up, shoot a batch, send you raw footage. Your offshore editor takes it from there.

Operations manager

The hire that lets you stop managing VAs. They run the team, the SOPs, the hiring, the reviews. The unlock from working in the business to working on it.

When to hire: when you’re spending more than 5 hrs/week managing the VAs themselves.

The org chart I run

Once you’ve got 4+ VAs, you need structure. Three groups under three functions:

  • Admin pod: EA + ops VA. Reports into you (or your ops manager).
  • Marketing pod: marketing VA + editor + designer. Reports into a content lead (or you).
  • On-the-ground pod: Aussie videographer/photographer, project-by-project. Booked by the marketing pod.

The principle

Always hire one role before you’re desperate for it. The pain you’re feeling today is what the next hire fixes — not the current one.

Hire from a place of clarity, not panic. The best VAs come from someone who knows exactly what they’re hiring for, not someone flailing.
